What is a Culture Reset? The 3-Step Leadership Framework

The word reset has become loaded. Most people hear it and picture something dramatic, burning the whole thing down and starting from scratch. That is rarely what is needed, and it is not what we mean.
In our experience, most workplaces are not broken and often, there are lots of things working well and worth keeping. What is usually missing, is clarity around how people work together, how decisions are made, and what is expected culturally, not just operationally.
We find that organisations are usually pretty clear about what needs to be delivered but far less clear about how people are expected to behave while delivering it. Over time, that lack of clarity creates a drift in what is actually expected of people. We have seen this turn into things like increased pressure, shortcuts being taken and trust being thrown out the window. Sometimes that drift builds slowly over the years. Sometimes it is accelerated after a significant change such as a new leader joining the team, a restructure, a post-acquisition integration or a period of rapid growth.
Either way, when you notice that the gap, a good place to start is with a culture reset.
What is a culture reset?
A culture reset is a deliberate intervention to create space for your team to step out of reactive mode. This intentional pause allows for honest conversations, so you can realign expectations around behaviour, decision-making, and accountability.
It moves through three stages.
Pause
Pause is about stopping the drift, often a negative one. It means creating enough space to listen properly, understand where the pressure points are, and see where trust, clarity, or momentum has been stalling. It is not passive, it is a very clear and intentional process.
Plan
Once there is clarity, teams need to realign on direction. This is where expectations and standards get reset and where actual values and ways of working get defined. It is where assumptions are tested and leadership consistency becomes visible. Here is where your team plans what they are going to do, when, how, and under what circumstances.
Proceed
Proceed is about action, with clarity and clear intention. Moving forward together, these three steps create stability and cuts through the noise. Teams may focus on different outcomes, depending on what is needed most, but the purpose is always the same. Realign and move forward with intent.

This is not failure
Culture is not static and it will drift if it is not actively tended to. Recognising that and choosing to reset that alignment is not an admission that something is broken or that people have failed. Intervening to fix the drift is exactly what great leadership looks like.
When done well, a reset protects momentum rather than disrupting it. The goal is not to start again, it is to move forward with more clarity than you had before, with a team that understands what is expected and why.
